Took me 10 years to realize I was drowning my chicks with the heat lamp

I've kept chickens since 2014 and always thought a 250 watt heat lamp right over the brooder was the only way. Last spring I got a new batch of 12 chicks and they kept huddling in the corners, panting and looking miserable. My neighbor who's been raising birds since the 80s walked by and said 'why you baking them, they need a warm corner, not a sauna.' I checked the temp and it was 105 degrees right under the bulb, I never once used a thermometer before. Moved it way higher and added a cool side and they perked up within an hour. Anyone else start with a dumb setup and only figure it out after a decade or a friendly scolding?
